In grocery logistics, the conversation tends to focus on unit picking, the most complex, the most manual, the most resource-intensive operation.
Full case picking, by contrast, is often seen as the straightforward part of the equation: cartons come in, cartons are stored, cartons go out. What could be complicated about that?
Quite a lot, as it turns out. And it is precisely because full case picking is underestimated that it so frequently becomes a bottleneck in food replenishment warehouses.
Four categories, four logics
Understanding the role of full case in the grocery logistics starts with a clear picture of how store replenishment is structured. Products fall into four broad categories: the full pallet, despatched as-is to the store; the full case, depalletised in the warehouse but shipped carton by carton; unit picking, for low-velocity products; and oversized items.
Full case covers products whose volume justifies replenishment by the full carton, but not by the full pallet. It is a broad category, accounting for a significant share of a food retailer’s catalogue and one that in practice encompasses very different realities depending on the product family.
Where the complexity actually hides
Picking a full case is, in itself, a relatively simple operation. The carton is stored as a unit and retrieved as a unit, with no manual intervention on its contents. No picking station, no operator counting individual items. On that measure, full case is genuinely less complex than unit picking.
But the complexity of full case does not lie in the picking. It lies in the outbound, in how cartons are organised and loaded for despatch to the store.
A food retailer ships dozens of different references to each store, in cartons of widely varying sizes, weights and shapes. The distributor has no control over these dimensions: they are determined by each supplier, each product, each packaging format. Yet at the point of loading, a stable, transportable pallet or roll container must be built and in the right order to facilitate in-store replenishment.
This problem, how to stack heterogeneous cartons in a stable, optimised way, is what logistics professionals call load sequencing. It is essentially an industrial Tetris problem: in what order must cartons be released from the system to build a coherent pallet? And this is where most automated systems reach their limits.
The two questions to ask before investing in automation
For a food retailer considering full case picking automation, two questions must take precedence over all others.
The order sequencing
The vast majority of systems on the market deliver strong extraction performance, and retrieving a carton quickly is generally not the issue. Where systems diverge is in their ability to sequence cartons in a precise order that can be used directly for loading.
Many solutions require a second downstream system, a sorter or dedicated buffer zone, to handle this sequencing. That means additional cost, additional space and additional complexity.
Is there a single point of failure?
When a second system is added downstream of picking to manage sequencing, it becomes the weakest link in the chain. If it goes down, all despatch stops. In a food replenishment warehouse, where delivery windows are tight and stores are waiting for their products, even a brief stoppage can have cascading consequences.
A system can boast an impressive extraction rate and still remain vulnerable if carton sequencing depends on a technology layer bolted on downstream. The true robustness of an installation is not measured solely by what it can output, but by its ability to do so in the right order, without relying on an additional link capable of bringing everything to a halt. It is this criterion, more than raw performance, that should guide a retailer’s decision.
